360° feedback fails when it becomes a popularity contest, a once-a-year ritual, or a report nobody can discuss safely. It works when raters are chosen for signal, anonymity is architectural, and every leader gets a facilitated path from insight to practice.

What 360° is for — and what it is not

A 360 gathers structured ratings and comments from manager, peers, direct reports, and sometimes other stakeholders. The goal is a development map: strengths to leverage, blind spots to own, and derailers to watch under stress.

It is not a substitute for performance appraisal, not a public ranking, and not a survey of “engagement with the leader.” Keep the framing developmental from the invite through the debrief.

Design the instrument around competencies and derailers

Corpmetrix 360 programmes typically measure a fixed competency set plus potential derailers — behaviours that help under normal load and harm under pressure. Leaders need both: what to do more of, and what to stop when stakes rise.

Keep items behavioural and observable. Vague traits (“is strategic”) produce noise; concrete behaviours (“makes trade-offs explicit when priorities conflict”) produce coaching material.

Rater selection without fatigue

Enough perspectives for signal; not so many that everyone is rating everyone. Prefer raters with recent, direct working contact. Cap the number of 360s any one person must complete in a cycle.

For anonymity, 360° rater groups are naturally smaller than engagement teams. Corpmetrix defaults the k-anonymity threshold to 3 for 360 groups (vs 5 for engagement), suppressing cuts that would identify individuals.

  • Brief raters on honesty and development purpose — not politics.
  • Allow language choice (Arabic or English) at the start of the instrument.
  • Analyse open text in the original language before any translation.

Reports without facilitation rarely change behaviour. Pair every leader with a coach or trained HR partner who can separate signal from noise, protect psychological safety, and convert themes into two or three practice commitments.
