A definition leaders can actually use
Satisfaction asks whether people are content. Engagement asks whether they will invest effort beyond the minimum — stay through tough quarters, recommend the employer, and improve how work gets done. In the PEACE® field research summarised in the book, that energy tracks five repeatable dimensions rather than a single “mood” score.
How Purpose, Empowerment, Achievement, Culture and Evolvement Build Better Workplaces. When any one of those dimensions collapses, engagement usually follows — even if compensation and benefits look competitive on paper.
“Purpose is not a poster on a wall. It's the sentence an employee finishes when they explain their job to a stranger.”

The PEACE® model: five dimensions that predict stay-or-leave
Corpmetrix measures engagement through Purpose, Empowerment, Achievement, Culture, and Evolvement. Each dimension has a clear question behind it, grounded in eleven years of programme data across the GCC and MENA.
- Purpose: Do people see why their work matters? Purpose turns effort into commitment and long-term retention. (typical favourable benchmark callout in research cohorts: 82%.)
- Empowerment: Do employees have the trust and tools to act? Empowerment fuels ownership, speed, and innovation. (typical favourable benchmark callout in research cohorts: 74%.)
- Achievement: Can people progress and win? Achievement drives performance, pride, and career momentum. (typical favourable benchmark callout in research cohorts: 69%.)
- Culture: Is the workplace fair, respectful, and cohesive? Culture shapes belonging and everyday behaviour. (typical favourable benchmark callout in research cohorts: 78%.)
- Evolvement: Are people learning and adapting? Evolvement keeps organisations resilient as work changes. (typical favourable benchmark callout in research cohorts: 70%.)

What the research keeps showing
Across 20M+ questions answered, intention-to-stay tracked one item above all: can people explain how their work connects to the customer or the mission? Compensation and growth matter — but **purpose is the ceiling** on both.
Empowered employees take ownership faster and describe their work as more engaging. Removing empowerment costs organisations more than granting it.
Across programmes, intention-to-stay tracks Purpose more tightly than almost any other single item family — but Empowerment, Achievement, Culture, and Evolvement explain why two teams with the same mission statement behave differently day to day.
- Data: 78% in top-quartile engagement scored ≥ 4 on Purpose; only 12% in the bottom quartile did. Effect: Above-median Purpose companies retained new hires at 1.9× the rate of those below. Breaks: Purpose defined at the top rarely survives the third layer of hierarchy.
- Momentum: Visible progress in the first 90 days predicts first-year retention.
- Safety: Psychological safety predicts both innovation climate and regrettable attrition.
Engagement vs satisfaction vs eNPS
Satisfaction measures contentment with conditions. eNPS measures advocacy (“would you recommend us?”). Engagement measures the conditions that produce both — purpose clarity, decision rights, visible progress, fairness, and growth.
Use eNPS as a headline. Use PEACE dimensions as the diagnostic. A rising eNPS with falling Empowerment is a warning, not a win.
How to measure engagement without gaming the score
Run an annual (or semi-annual) PEACE deep cycle for the full taxonomy, then 2–3 shorter pulses on the drivers you are actively fixing. Keep the instrument stable enough that wave-over-wave movement is real signal.
Protect honesty with k-anonymity (platform default of 5 for engagement groups; lower only where the product design requires it, such as 360° rater groups). Communicate the rules in plain language before fieldwork opens.
Benchmark against a relevant cohort — industry and region — then obsess over your own trend line. Peer envy without local action planning is theatre.
- Sponsor visibility: leaders explain why the survey exists and what will change.
- Multichannel reach: email, SMS, WhatsApp, QR, and SSO so deskless teams are not excluded.
- Manager scorecards on close: every people leader sees their cut with filtered comments.
- Closed-loop actions: owners, dates, and a follow-up pulse that asks whether employees felt the change.
How organisations improve scores that matter
Improvement rarely comes from a single enterprise programme. It comes from local ownership of one or two PEACE drivers at a time — with evidence in the next pulse.
Purpose work looks like clarifying customer impact at each layer of hierarchy. Empowerment work publishes decision rights and removes approval theatre. Achievement work makes progress visible in the first 90 days. Culture work treats fairness as operational, not aspirational. Evolvement work funds learning that survives budget season.
“The organisations that win are not the ones that change once. They are the ones that keep evolving.”
Frequently asked questions
Is employee engagement the same as job satisfaction?
No. Satisfaction is contentment with conditions. Engagement is discretionary energy and commitment to contribute — predicted by purpose, enablement, progress, fairness, and growth.
How often should we measure engagement?
A common enterprise pattern is one deep PEACE cycle per year plus two or three focused pulses on the drivers under active improvement.
What is a good engagement score?
Absolute cut-offs vary by industry and instrument. Prefer relevant benchmarks plus your own multi-year trend. Top-quartile Purpose and Culture scores consistently correlate with stronger retention in Corpmetrix research cohorts.
How does PEACE relate to the Corpmetrix platform?
PEACE is the measurement taxonomy. The platform runs the listening (channels, anonymity, heatmaps, comment intelligence, action tracking) so every manager and sponsor reads the same language.
